Notes from the May team offsite

We held the May offsite at a barn outside Stockholm. Three days, twelve people, the goal being a shared picture of what we want the team to look like at the end of 2026.

Shape decisions

The infra team grows by two more (one SRE, one platform). The product engineering team stays at five — the constraint is design review capacity, not engineering. We add a customer engineering role that did not previously exist; the role's remit is migration planning and customer-side post-incident review.

Process decisions

The on-call rotation moves from weekly to four-day shifts so anyone can take a long weekend without trading. The release cadence stays weekly but the cut-time shifts from Friday to Tuesday so any release issues land on a workday.
